Reduce defaults without shrinking the book.
Cutting approvals lowers defaults, but it also shrinks the book. The Zoral Finance Operating System (fOS) lets your bank manage the loans it already has and, alongside them, build new lending that is better underwritten. Robo-underwriting or assisted underwriting decides each new application consistently, at scale, against your credit policy. As this improved NPL book grows, it can bring down the default rate of the whole portfolio while total volume rises.
We start with a review of your portfolio. Where funding is tied up in weak lending, Zoral fOS re-scores the existing book so your team can recalibrate it, and the funding it frees goes into the new lending. The same platform improves each stage of the customer journey: targeted marketing, conversion, cross-sell and limit changes, underwriting, retention, refinancing and collections. That lowers the cost to acquire, underwrite and serve each customer. Every change is tested on your own history first and goes live only when your people approve it.
Portfolio problems start in one system and show up in another.
In most lenders, the credit decision sits in the origination system, the balance in the core or loan management system, bureau updates in batch files, arrears in the collections tool and costs in finance spreadsheets. Risk sees losses long after the cause. Finance sees margins move without knowing why. Collections works from lists. Zoral fOS connects these systems for each product and customer, so a result can be traced to the decision, rule or cost behind it.
In the front office, teams see which customers to offer more and which to support. In the middle office, risk and portfolio teams see early warnings, model performance and drift from plan. In the back office, collections, servicing and finance work from the same figures. Agreed changes can be configured to pass to your core banking and payment systems. Conventional and Islamic portfolios are both covered, and servicing includes Islamic late-payment handling.
Founded in 2004, Zoral has delivered over 100 projects. We have worked with clients regulated by the FCA in the UK, the CFPB in the US and the central banks of Malaysia and Thailand. References are available in confidence.
Much of a portfolio’s result is decided after the loan is made.
Origination gets the investment, but limits, pricing, retention, early warning and collections decide much of the return. Zoral fOS applies customer-lifecycle models at each stage, under your policy and your model governance, and measures the result against your plan. For each stage in more depth, see Customer lifecycle and collections.
A plan for each product before it launches
Set out what you expect from a product before customers see it: volumes, approval rates, pricing and yield, losses, acquisition and bureau costs, operating cost, early repayments, recoveries and capital used. Simulate it against your own history or agreed assumptions, so the business case your committee approves is the one you later measure against.

Where portfolio engagements usually begin.
Portfolio review
We review one portfolio with your risk and finance teams: how it stands against plan, where funding is tied up in weak lending, and where new lending could be better underwritten. It ends with changes ranked by business value.
Recalibrate the existing book
Accounts are re-scored on your own and bureau data. New cut-offs, limits, pricing and collections strategies are tested on your history, approved by your people, and released to a test group first.
Grow better-underwritten new lending
Robo-underwriting or assisted underwriting applies your credit policy to each new application, consistently and at scale. The new book is tracked against plan alongside the existing one.
Questions portfolio and risk leaders ask us
Business and risk
We already have scorecards, a decision engine and a collections system. Do we have to replace them?
No. Zoral fOS can read from the systems you run today, use your existing models alongside its own, and return its proposals to them. A common starting point is to track one portfolio against plan and add early warning, then decide what else to move. You decide what you replace, and when.
How does this reduce defaults without simply lending less?
Cutting approvals is the bluntest tool. Zoral works on two fronts. On the existing book, accounts are re-scored, and cut-offs, limits, pricing and collections are recalibrated, which frees funding tied up in weak lending. On new lending, robo-underwriting or assisted underwriting decides applications consistently against your policy, so new loans are better underwritten. As the new book grows, the default rate of the whole portfolio can fall while total volume rises. Results are tracked against plan, so you see the effect on volumes, margin, losses and customer outcomes. Your credit policy sets the trade-offs.
Will your models stand up to our model risk and validation teams?
They are built to be challenged. Each model is documented, tested on data it was not trained on, versioned, monitored for drift and stability, and can run in shadow or as a challenger before it goes live. Scores come with reasons your teams can explain to a customer or a supervisor. Your own risk function validates and approves them.
How do you keep early warning and collections fair to customers?
The purpose of early warning is to offer help sooner. Contact frequency, channel and timing follow your policy and the customer’s preferences. Forbearance options are offered where your policy allows, and customers who may be vulnerable are routed to trained staff. You can compare outcomes across customer groups and show how customers in difficulty were treated. Your obligations remain yours, and Zoral gives you the controls and evidence to meet them.
Could cross-sell and limit increases create conduct risk?
They could, which is why both pass the same affordability and suitability tests as a new application. Customers showing signs of financial difficulty or persistent debt can be excluded, marketing preferences are respected, and every offer is recorded with the reason it was made. You decide which offers are made, and to whom.
Who approves a change to cut-offs, limits, pricing or collections strategy?
Your people do, under the authorities you already have. A proposed change is first run against past accounts to show its likely effect, then signed off by a second person or by committee, as your delegated authority requires. It can start on a test group before reaching the whole portfolio, and it can be rolled back with its record intact.
Risk sees the losses and finance sees the margin. Can both work from the same numbers?
Yes. Each product’s plan covers revenue, acquisition and data costs, operating cost, losses, recoveries and capital used. Actual results are compared with it by product, channel, partner or region. Where some figures, such as operating costs, arrive only monthly, agreed baselines can be used until they do. Your finance and risk teams agree the plan. The platform keeps score.
What do AI agents do here, and who is accountable?
Agents, configured to your policies and workflows, help analysts prepare scenarios and committee commentary, and help collections staff prepare for customer conversations. They act only through the permissions, workflows and approvals you set, and what they do is recorded. Agents do not make credit decisions. Credit decisions follow policy and models your bank approves, and accountability stays with your bank. You choose the language models behind them, connected to Zoral fOS through a standard interface (MCP). Client data, knowledge bases and conversation records stay under your governance, within the environments and agreements you control. Separately, we use AI for Zoral to help our specialists and your analysts design and test strategies more quickly.
Technology and delivery
Our data is spread across several systems. Do we need a data programme first?
Usually not. Zoral connects to your core banking, origination, card and collections systems, payment systems, bureau files and data lake through documented interfaces, by API, messaging, events or file transfer. Data is held in a banking data model with lineage, so each figure can be traced to its source. Start with the data you have. We show where better data would strengthen the models.
Where does it run, and how is customer data protected?
Zoral runs on AWS or Azure in your chosen region, or in your own data centre, and is designed for high availability. If you use it, Zoral Document Fabric, which reads your documents, runs in your own AWS or Azure account, or your private cloud, in your region and under your control. Our controls are independently audited under SOC 2, with details on the Zoral Trust Portal. The platform is designed to support GDPR and UK GDPR obligations. Access to customer and model data follows the roles you set. Architecture documentation is available under a confidentiality agreement.
Who runs the platform, the models and the operation?
Zoral can run and support the platform for you, your own technology team can run it, or we share the work and hand over as your team grows. Your people run the banking operations, including credit decisions and collections. Our data scientists can build and maintain models with your team, and hand them over as your team takes them on.
How quickly will we see results?
That depends on the portfolio, the data available and how often your committees meet. Start with one portfolio: agree the plan, back-test the models and strategies on its history, then go live on a test group. We give a realistic plan after scoping, not before.
Who is Zoral, and what happens to our data if we change provider?
Zoral is an independent specialist, founded in 2004, with over 100 projects and 350+ years of combined experience, and our platform is our own. We have worked with clients regulated by the FCA in the UK, the CFPB in the US and the central banks of Malaysia and Thailand, and we have a long-standing relationship with KPMG. Your data, product definitions and audit history remain yours and can be exported in standard formats. References are available in confidence.
Start with the portfolio furthest from plan.
Bring us the portfolio where losses, early repayments or collections costs are drifting from plan, or the portfolio strategy you are preparing for your board. A senior Zoral team with credit risk and data science experience will look at what your data can support, show how the approach would work on your portfolio, and agree with you where to start.
