Atelier consulting · Assessment and strategy

Know where you stand. Agree what to do first.

Most leadership teams know their bank must change. The harder questions are where to start, what it will return and whether the organisation can deliver it. Zoral’s senior team assesses your products, customer lifecycle, operations, credit and risk, technology and data. We turn the findings into a business case on your own figures and a roadmap with a clear first step. We are also the team that implements the Zoral Finance Operating System (fOS) and its solutions, so our advice comes from people who have to make it work.

Strategies rarely fail in the boardroom. They stall on the way to the first release.

The pattern is familiar to most executive committees:

  • The plan is agreed, but nobody has tested it against the operations, data and systems that must carry it.

  • The business case rests on industry averages, so the finance and risk teams struggle to defend it.

  • The digital plan moves existing products onto a new channel, and customers see no reason to move their relationship.

  • Every initiative is a priority, so the roadmap has many first steps and no sequence.

  • Credit, risk and compliance are consulted after the design, not during it.

  • Delivery competes with every other change in the bank, and the market moves first.

A good plan is seldom what is missing. Banks often lack a clear view of whether they can deliver the plan, what order to work in, and what the first step should prove.

Evidence first, written for the decision you have to make.

  • 01

Agree the question and the scope

With your leadership team or board, we agree which decision the assessment must support, which areas are in scope, and which data and people we need. Scope is agreed before work begins.

  • 02

    Work from the evidence

We look at what the bank actually does, not only what its documents say: portfolio and funnel performance, credit policy and process, models and their monitoring, unit economics, operations, systems and data.

  • 03

Separate fit for purpose from fit for plan

A process, model or system can serve today’s book well and still be unable to carry next year’s plan. We assess both, so you can see what to keep, what to strengthen and what will hold the plan back.

  • 04

Pair every observation with a recommendation

Each finding comes with a practical recommendation, its importance and where it sits in the sequence.

  • 05

State what was and was not verified

Where data was incomplete, a figure could not be reconciled or a statement was taken on trust, the report says so. Your board can then see how much weight each conclusion will bear.

Where we look, and what you take away.

  • Products and customer lifecycle

How each product wins, keeps and grows customers, from acquisition, conversion and underwriting to servicing, retention, cross-sell, customer lifetime value and collections, and where value leaks between them.

  • Operations and organisation

Processes, hand-offs, work queues, roles and decision rights, and the operating model and organisation the plan will need, not only the one you have today.

  • Credit and risk

Credit policy and process, portfolio performance, models and their monitoring, and how risk appetite is applied in practice. Our credit risk and decisioning specialists take this further where you need it.

  • Technology and data

Which systems and data will carry the plan, which assets to keep, adapt or replace, and whether your data is ready for models and for AI that runs inside guardrails and under human-in-the-loop supervision. See Data, AI & Automation.

  • A business case on your own figures

Built on your volumes, approval rates, losses, costs and funding, with every assumption visible, so your finance and risk teams can test it rather than take it on trust.

  • A roadmap with a clear first step

A sequence your organisation can carry, with dependencies made explicit. It starts with a product, channel or portfolio whose results prove the plan.

  • Senior counterparts to your leaders

Senior Zoral people work alongside your own executives as counterparts while the plan is carried out, to keep it on course and improve coordination between the teams involved.

Digital strategy for banks that intend to gain share.

In ASEAN and other growing markets, many banks that are not the market leader see digital as their route to growth. Share moves only when customers are offered something better than they have. We help you decide what would give customers a reason to move, such as offers shaped to each applicant’s circumstances with their consent, or credit at the point of need. Your compliance team helps shape them before anything is built. We bring what has worked, and what has not, in other markets. Then we check whether the platform and operating model behind the strategy will let your bank keep changing its products safely once the first idea is copied. See product innovation and Digital Banking.

From assessment to measured results, with one team.

When an assessment points to Zoral fOS, the same team carries the findings into delivery. We configure a Zoral solution to your requirements. Zoral Data Fabric records what happens. Zoral Decision Engine applies your policy and models in real time. The Business Outcomes Layer tracks results against the business case, which becomes the baseline for measuring each later change. When an assessment points elsewhere, we say so.

Take a bank with strong current accounts and cards that wants to grow home finance. The assessment sets the scope and the business case. We configure the home finance solution on Zoral fOS, bring in existing customer data and tune results against the plan. The Atelier overview walks through it, and the Solutions overview shows what can be configured.

We help make the plan executable, alongside your advisers.

Many banks already work with a strategy consultancy, and we work well beside one. Where your advisers set the direction, we test it against products, credit, operations, data and technology, build the business case on your figures, and turn it into a sequence of releases your teams can deliver. Local systems integrators are welcome partners too. Roles are agreed at the start. We also have a long-standing relationship with KPMG.

Ways to start.

  • Executive briefing

A conversation with a senior Zoral team about the decision in front of you and the evidence it needs.

  • Focused assessment

We look at one business line or function across products, credit, operations, technology and data, within a defined scope. It ends with observations, recommendations and a first step.

  • Assessment for the leadership team or board

It covers products, customer lifecycle, operations, credit and risk, technology and data, and shows what is fit for purpose and what is fit for plan.

  • Digital strategy and business case

A proposition, operating model and business case on your own figures, with a roadmap and a first release to prove it.

Founded in 2004, Zoral has delivered over 100 projects, and its people bring 350+ years of combined experience. We have worked with clients regulated by the FCA in the UK, the CFPB in the US and the central banks of Malaysia and Thailand. References are available in confidence.

Frequently asked questions

Independence and fit

How is this different from a strategy consultancy?

Strategy consultancies set direction for the whole bank, and many banks rely on them for it. Our focus is whether and how that direction can be carried out in products, credit, operations, data and technology, because we are also the people who implement. We often work alongside a bank’s advisers, and the strategy stays yours.

You also sell a platform. Can we rely on your assessment?

We say where Zoral fits and where it does not. Each recommendation states the evidence behind it and what was and was not verified, so your teams can test it. Your bank makes the decision. We welcome review of our findings by your advisers or internal audit.

Do you only recommend Zoral?

No. Recommendations follow the evidence. Often the answer is to keep and improve what you have, change a policy or process, or fix data at its source, and some engagements use no Zoral product. Where Zoral fOS and its solutions fit, we explain why, and Atelier implements them.

What you receive

What does an assessment produce?

A report for your leadership team or board. It sets out observations, each with a practical recommendation and its priority, and shows what is fit for purpose and what is fit for plan. It states what was and was not verified. Where in scope, it adds a business case on your own figures and a roadmap with a first step.

What data do you need, and how is it protected?

We agree with your data protection officer what is needed, in what form and where it is handled. Most questions can be answered from aggregated reports, policies and system documentation. Where record-level data is needed, we use the minimum necessary, pseudonymised where possible, under your data protection rules.

Working together

Can you work with our existing advisers?

Yes. We agree roles at the start, work within your governance, and share our findings with the advisers you choose.

How long does an assessment take, and how large is it?

That depends on the scope: the questions it must answer, the areas covered, and access to data and people. We propose a plan once the scope is agreed, and not before.

Who do you work with inside the bank?

Your executive committee and board, and the business, credit, risk, finance, operations, data and technology leads who will carry the plan. Senior Zoral people act as their counterparts.

Start with the decision in front of you.

Tell us what your leadership team or board has to decide this year: a product to launch, a portfolio to improve, a digital plan to test. A senior Zoral team will discuss the evidence needed, the scope of an assessment and where to begin.
