BNPL and point-of-sale finance

Finance the sale at checkout, on credit you can stand behind.

Instalments at checkout win sales, but margins are thin and regulators increasingly treat BNPL as consumer credit. The Zoral Finance Operating System (fOS) decides each plan on your policy and the customer’s means: at an online checkout, on a debit card your customers already hold, or for a phone paid for over time. It then pays your merchants and manages repayments to the final instalment.

A BNPL book is won at checkout and kept by what happens after it.

Wherever your customers choose to pay

Offer instalments at online checkouts, in your banking app and chat, and at the merchant’s terminal. There, customers paying with your debit card can choose to split the purchase, as your card processor allows. Checkout traffic reaches Zoral fOS, not your core systems.

Checkout growth your finance, risk and compliance teams can sign off.

Zoral fOS runs the front office (checkout, app, chat and merchant portals), the middle office (decisions, fraud and limits) and the back office (settlement, servicing and collections) on one platform, alongside the systems you already own. We have built pay-later and point-of-sale decisioning for large online retail checkouts, lease-to-own providers and device financing programmes. At one large online retailer’s checkout, Zoral Decision Engine makes up to 5,000 pay-later decisions a second, around the clock. References are available in confidence.

  • For the CEO and CFO: merchant economics you can see

Each merchant, category and plan type gets its own expected volumes, approval rates, merchant fees, losses and margin. Actual results are measured against them, from the daily view to the full year. When a merchant or promotion falls behind, the platform shows the cause. You adjust terms, limits or promotions through an approved, recorded change.

  • For the CRO and Compliance: each step on the record

Limit and affordability rules use parameter tables and readable logic your analysts can check before approval. Each journey step is recorded with its inputs and results: identity checks, the limit calculated, the terms shown, the agreement signed and the consent given, with the policy and model versions that ran. You keep the obligations. Zoral fOS keeps the evidence.

  • For the COO and CIO: peak days without surprises

The platform is built for the checkout traffic of large online retailers and designed for high availability. Expected peaks, such as seasonal sales, are tested with you in advance. Zoral connects to your core, card processor, payment providers and bureaus through documented interfaces. It runs on AWS or Azure in your chosen region, or in your own data centre.

Questions lenders ask about BNPL and checkout finance

Business and risk

Who is this for: banks, card issuers, consumer-finance companies or retailers?

For lenders that fund instalment credit at the point of sale: banks offering BNPL to their own customers, card issuers, consumer-finance companies, and lease-to-own and device-financing providers. Retailers and merchant platforms that want their own instalment offer can run it with a licensed lending partner, which keeps the credit decision. If you plan to lend through many partner brands, see Embedded Finance for Banks.

How do you stop a small purchase from becoming debt the customer cannot repay?

By sizing each plan to what the customer can afford, however small the basket. For your own customers, account history adds evidence of income and spending. For others, affordability uses verified data where your policy requires it, for example payslips or statements. Zoral Document Fabric, our intelligent document processing (IDP) service integrated with Zoral fOS, reads them. The plans a customer already holds with you count towards one exposure. Bureau data on other providers’ plans is used where your market reports it. Your policy sets the thresholds.

Interest-free plans are paid for by merchants. Can we see which merchants and plans make money?

Yes. Merchant fees, promotion costs, losses and servicing effort are tracked by merchant, category and plan type, against the plan you set. When a merchant’s results drift, the platform shows whether approvals, fraud, returns or arrears caused it. You decide whether to change that merchant’s terms, limits or promotions.

How does Zoral help reduce fraud and defaults?

Fraud and default models score each application, including signs of first-payment default. Early-warning models watch repayment behaviour after the purchase. New strategies can be tested on past applications, then run as a challenger on a share of new ones before you switch. Zoral fOS can also run your own scorecards and models. Your risk team approves each change.

Customers and regulation

Can a bank offer BNPL on the debit cards its customers already hold?

Yes. Zoral can configure it for your bank, without issuing a new card. A customer registers in your app, online banking or chat, and signs in with their usual credentials and a one-time passcode. They are offered a limit your rules calculate from their account history, together with your affordability checks. Once they accept and sign the agreement electronically, BNPL is linked to their existing debit card. At a participating merchant’s terminal, they can then choose to split the purchase, where your card processor and scheme rules support it. Each step is recorded with its inputs and results for your review.

Can customers who do not bank with us yet sign up?

Yes. In one journey a new customer verifies their identity with an ID document and a selfie, confirms their phone number and email, and receives a credit decision on your policy. If approved, the BNPL account and a new deposit account can be opened together. The customer is welcomed with the list of merchants where they can use it. Identity data is kept under the consent, retention and security rules you set.

Can we offer lease-to-own or phone financing to customers with thin credit files?

Yes. Lease-to-own and phone financing are pay-later plans for customers whom bureau data describes poorly. Zoral fOS decides them on your policy, using further data the customer agrees to share. A financed phone can also secure the plan. As the contract and local law permit, its use can be limited after notice if instalments stop. It returns to full use once payments are up to date. Security does not replace affordability, so the plan is still sized to what the customer can repay. For lending across the customer’s whole relationship, see Alternative Finance.

Can we offer Islamic instalment plans?

Yes. Islamic plans can use structures such as Tawarruq, with the commodity trade completed within the checkout or sign-up journey, and run side by side with conventional plans for new and existing customers. Your Shariah board remains the authority; Zoral provides the configurable structures and the evidence trail for its review.

BNPL is coming under consumer-credit regulation in several markets. How does Zoral help?

We have worked with clients regulated by the FCA in the UK, the CFPB in the US and the central banks of Malaysia and Thailand. Before committing, the customer sees the amount, instalment dates, total payable and any late-payment charges as your disclosures require. What was shown and signed is kept with the plan. Zoral fOS applies your creditworthiness and affordability rules, routes complaints and disputes into work queues, and applies the collections rules you approve, including support for vulnerable customers. Meeting those rules remains your responsibility as the lender. Zoral fOS holds the controls and the records that show how you do it.

Technology and delivery

Will this load our core systems, or slow down on our biggest sales days?

Zoral fOS handles checkout traffic. It works alongside your core, card processor and loan systems and passes each booked plan to them through documented interfaces. For a new instalment product, Zoral fOS can also be the system of record, keeping plans on an account-level sub-ledger that posts to your general ledger. The platform is designed to stay available as volumes rise. Your expected sale-day peaks can be rehearsed with you in advance. Your risk team caps the new credit each merchant and promotion may generate. This keeps a busy sale at one retailer within your appetite.

Where do AI agents help, and who answers for credit decisions?

AI agents, configured to your policies and workflows, help your merchant operations and collections teams check merchant applications, prepare refund and dispute cases, summarise arrears cases and draft customer letters for review. They act only through the permissions, workflows and approvals you set, and what they do is recorded. Agents do not make credit decisions. Those follow policy and models you approve, and accountability stays with you. Where language models are used, you choose them, from enterprise model services to open-weight models your team tunes and hosts. They connect to Zoral fOS through a standard interface (MCP). Client data stays under your governance, within the environments and agreements you control.

How quickly can we launch?

That depends on the plan types, the merchants, card processor and payment providers you connect, and how quickly your credit and compliance teams sign off. We suggest starting with one plan type for one group of merchants or one customer segment, then adding more in regular releases. We give a realistic plan after scoping.

Where does Zoral run, who runs it, and can we leave?

On AWS or Azure in your chosen region, or in your own data centre. Our controls are independently audited under SOC 2, with details on the Zoral Trust Portal. Zoral Document Fabric, which reads your documents, runs in your own AWS or Azure account, or your private cloud, in your region and under your control. Zoral can run and support the platform for you, your own technology team can run it, or we share the work and hand over as your team grows. Your people run the lending operations. Your data, product definitions and audit history remain yours and can be exported in standard formats. Zoral, founded in 2004, is an independent specialist that owns the platform it delivers.

Who implements it?

Atelier, Zoral’s consulting and implementation team, works with your teams and, where you choose, with your advisers and systems integrators. The same team can help design the instalment proposition and the credit decisions behind it.
